Spare parts kit: keep the most easily missing items at hand

At that time, on the third night of the cutover, the on-site dust caps and end-face cleaning pens were exhausted, and they were temporarily seconded to the computer room management, which was delayed for more than ten minutes. How to schedule double shifts

• The day shift is responsible for walk-through and pre-checking, while the night shift only performs confirmed actions;
• The operator and the checker are fixedly matched, and the checker holds the ledger and reads the numbers one by one;
• It is mandatory to change hands and rest between two windows, and those who stay up late will not be allowed to enter the next window;
• Leave a technical support person at the remote end to handle coding compatibility and module exceptions.

Write discipline into the ledger

The new organizational method was subsequently piloted in two transformation projects. The proportion of terminals completed at one time within the window was increased, and the average execution time of a single link was shorter than that of the initial project. The review believes that organizational discipline in the window must be ensured by rotation and rest, and fatigue work is the main source of misoperation. According to the review standards, similar interruptions have not occurred since the transformation went online.
